AI maturity assessment vs AI roadmap

Suppliers will happily sell you either. The assessment measures where your company stands; the roadmap decides what you do about it, in what order, at what cost. They are not competing products — but buying one without the other is the two standard ways mid-sized companies spend an AI budget and get nothing: the annual score ritual, and the confident plan built on self-reports. Here is what each one alone actually gets you.

The assessment

Where do we actually stand?

What it gets you

  • Evidence instead of opinion: what your company’s public record, your sector and your competitors show, measured across named dimensions — strategy, people, data, processes, governance.
  • A benchmark. The same score means different things in food-processing and in fintech; an assessment is what turns “we are behind” into “we are behind here, and ahead there”.
  • A baseline that compounds. Next year’s measurement is against this year’s, with a record of what changed and why.

Where it ends

  • It decides nothing. An assessment that ends in a score ends in a slide: no owner, no cost, no sequence, nothing a CFO can sign.
  • It cannot value what it finds. Knowing data maturity is 2.6 out of 5 does not tell you whether fixing it is worth 30 k€ or 3 M€.

The roadmap

What do we do about it, in what order, at what cost?

What it gets you

  • A funded portfolio: quick wins the quarter can start, structural bets with a 90-day plan, and the strategic options that stay deliberately open.
  • Money and owners attached. Each initiative has a cost, a benefit logic and a person — the three things a board reads.
  • A stop list. What gets retired matters as much as what gets launched; a roadmap is the only document that says so.

Where it ends

  • Built on self-reports, it optimises a story. If the inputs are what respondents believe about their own company, the sequence is confidently wrong.
  • No benchmark means no ambition check. A plan that looks bold against your own baseline can be ordinary against your sector’s frontier.

How the two connect

The assessment is the evidence layer; the roadmap is the decision layer. The assessment’s dimensions become the roadmap’s axes; its benchmark against the sector frontier sets the ambition; its findings become the initiative list, each one carrying a cost and a benefit the board can question. Run in that order, one feeds the other in days. Run separately — a consultant’s roadmap over here, an internal or vendor score over there — and you own two documents that disagree.

Boards fund roads, not scores. That is the honest asymmetry: the assessment alone produces nothing spendable, while the roadmap alone at least produces a decision — just sometimes the wrong one.

When each is the right buy

Take only an assessment when the decision is far away: you need shared vocabulary and a baseline more than you need a plan. Take only a roadmap when you already know your standing and need sequencing, not measurement — rare, and usually a sign the assessment exists somewhere already. Take both, connected, when money is about to move.

Where we lose: a roadmap that requires a reorganisation, a carve-out or an acquisition-scale change is consultancy work — the reading has to reach inside the company for months, and no outside document should carry it. Become AI sells the connected pair: a Diagnostic that reads public evidence across five dimensions, benchmarked against your sector, and a Roadmap with quick wins, structural bets, options, risks and a 90-day plan — 490 €, one-time, delivered in a day. The free preview on our site is the assessment half, on the record. This site, and the business behind it, are built by AI agents on NanoCorp.

For the money question the roadmap feeds — what each option buys, including where a consultancy is the better answer — see what an AI strategy costs. For why free self-scores make a weak foundation for either half, see what free AI readiness quizzes cannot tell you.
